Client requests arrived through email, and the team had to manually extract the relevant details, interpret the project scope, prepare the quotation, create technician reference material, and assemble the documents needed for the bidding process.
Each request had familiar patterns, but the steps were still unstructured. Some quotation scenarios followed a standard path and could be automated. Others had variations, exceptions, or missing details that required a person to step in. The process needed a better way to separate the repeatable work from the edge cases.

That founder involvement was valuable because he understood the client relationships, operational constraints, and commercial context. But it also created a practical bottleneck.
He was often moving between meetings, sites, and day-to-day operational priorities. That made it difficult for the team to catch him at the right moment and get final responses in time.
The goal was not to remove the founder from the workflow. The goal was to reduce the amount of manual preparation and coordination required from him, while keeping him in the loop for the decisions that still mattered.
With the new system, the quotation package and supporting documents are prepared automatically. The founder receives the generated materials for review and can approve them, ask for edits, or make the final call when he has time to check the system.
This gave TRB Group a workflow that preserved founder oversight without requiring constant founder intervention.

THE SOLUTION
We designed the system around the way TRB Group already worked.
Instead of forcing the team into a completely new process, we kept as much of the existing procedure as possible and focused on closing the gaps that made the workflow slow, unclear, or inconsistent.
A key part of the work was helping the team define the different variations inside the quotation process.
We mapped:
TRB Group did not need a generic platform imposed on top of the business. They needed a system that reflected how the team already operated, while making the standards clearer and easier to follow.

What We Built
We created a series of custom modules for TRB Group's maintenance operations. The first major module focused on quotation generation.
The team can forward client emails to an agent. The agent reads the request, extracts the relevant project information, identifies the project scope, and generates the documents needed for the bidding process.
Depending on the scope, the system can generate: Client quotation documents Technician reference materials Internal project notes Letters and permits Deployment paperwork Supporting files required for the bidding process Once the documents are generated, they are sent by email to the founder for review.
From there, he can request edits, approve the materials, download the final documents, and forward them to the relevant client.
The implementation was done in stages. We did not try to change the entire operation at once. Instead, we worked through a series of practical modules that addressed the highest-friction parts of the workflow first. This made the transition less abrupt for the team and gave TRB Group time to test each part of the system in real operating conditions.
As the team used the modules, we calibrated the process, adjusted the models, and refined the outputs so they aligned with TRB Group's ideal workflow.
That staged approach helped the implementation become part of the business rather than a separate tool the team had to work around.
The system reduced the manual time spent customizing documents from more than three hours per week to less than three minutes. That time saving mattered, but the broader improvement was operational clarity.
TRB Group gained a more structured quotation process, faster document generation, clearer exception handling, and a connected ERP flow that carried information from quotation to project execution.
Managers gained better visibility into where work stood.They could see which projects were active, which were pending client approval, where technicians were assigned, what work was coming next, and what still needed to be invoiced or reviewed.
Technicians gained a cleaner way to submit expenses and work hours. The founder gained a better review workflow that kept him involved in the decisions without forcing him to personally assemble every document or coordinate every step.
